HOLT CAT’s Kalinka Ivanova discusses how its capital deployment strategy fuels growth and asset performance

American Builders Quarterly last spoke with HOLT CAT’s Vice President of Real Estate and Development, Kalinka Ivanova, in 2024, when she shared insight into her approach to results-driven leadership, whilst also discussing the company’s projects with G.W. Mitchell Construction, Gillette Air Conditioning Co. Inc, and Pre-K 4 SA. Since that conversation, Kalinka’s role has evolved from planning and strategy definition to being directly accountable for the disciplined execution of large-scale projects.  

“Today, I oversee the full lifecycle of capital deployment across our real estate and facilities portfolio, from site selection and land acquisition through to design, construction, and long-term asset performance,” Kalinka elaborates. “My leadership focus is on ensuring every dollar of capital deployed is intentional, aligned with operational demand, and produces durable value for the business. That means balancing speed with rigor, growth with risk management, and near-term needs with long-term flexibility.

“As the scope expanded, the role became less about individual projects and more about building decision frameworks, governance, and cross-functional alignment,” she continues. “I work closely with operations, finance, legal, and executive leadership to translate business strategy into physical assets that support scale, reliability, and performance. Ultimately, my responsibility is to steward capital in a way that strengthens the organization, not just by what we build, but by how deliberately and consistently we build it. My role is not to deliver projects. It is to ensure the enterprise allocates capital in a way that compounds operational performance over decades. Every investment decision must strengthen our resilience, expand capacity where growth demands it, and protect long-term asset value across cycles.” 

Since joining HOLT CAT in 2022, Kalinka has been instrumental in driving greater operational efficiency and productivity across the organization. She has led the implementation of project management software to streamline processes, leveraged analytics to strengthen employee retention strategies, and empowered her colleagues to become more resilient in the face of challenges. Through her leadership, she has championed initiatives that inspire innovation within her high-performing team, fostering a culture focused on continuous improvement and measurable results. Now overseeing the full lifecycle of given real estate – from acquisition to long-term operation – Kalinka’s adapted role demands additional end-to-end responsibility in the way that projects are designed and delivered from day one. 

“End-to-end responsibility fundamentally changes how projects are conceived from the outset. When you’re accountable not just for delivery but for long-term performance, decisions made on day one carry a different weight. “This perspective drives earlier and deeper collaboration across operations, facilities, finance, and legal. We focus on right-sizing assets, designing for flexibility, and anticipating how the facility will perform over decades. That means making intentional choices around site selection, layout, building systems, and materials that support uptime, safety, and scalability.” 

This emphasis on accountability and structural alignment permeates every facet of HOLT CAT’s operations, from internal capital management and delivery through to the relationships it holds with its external partner network. 

“I approach external partnerships as long-term extensions of the organization, not transactional vendors. We are deliberate about selecting partners who understand our operational environment and share our expectations around accountability, transparency, and execution,” Kalinka details. “From the outset, we establish clear governance, defined scopes, decision rights, performance metrics, and escalation paths, so there is no ambiguity about ownership or outcomes. Partners are brought in early to align on business objectives, lifecycle expectations, and capital constraints, which allows design and construction decisions to support long-term operations rather than short-term convenience. Beyond project execution, I actively contribute to enterprise capital planning by advising the CFO on allocation priorities, participating in long-range growth modeling and risk review discussions, and helping shape expansion strategy to ensure capital deployment strengthens the company’s long-term resilience and performance. 

“Ongoing accountability is maintained through consistent communication, disciplined reporting, and regular milestone reviews tied to schedule, cost, quality, and safety. Just as important, we create continuity by working with partners who are invested in repeat work and long-term performance. That continuity drives better alignment, fewer surprises, and stronger outcomes across the entire asset lifecycle.” 

Portfolio optimization and capital recycling have become key priorities in guiding these decisions and ensuring long-term asset performance. By pairing strong governance with data-driven oversight, Kalinka ensures that collaboration translates into measurable operational and financial results, meaning that every asset is assessed not only for present performance, but for its ability to support evolving business needs and strategic growth. 

“Portfolio optimization starts with disciplined measurement. We evaluate assets using a consistent set of metrics that balance financial performance with operational effectiveness, total cost of ownership, capital intensity, remaining useful life, and alignment to business strategy. Capital recycling decisions are guided by how well an asset supports current and future operations relative to the capital required to sustain it,” Kalinka specifies. “If a property requires disproportionate reinvestment, constrains operations, or no longer aligns with growth patterns, we assess whether capital is better redeployed into higher-performing assets or markets. For example, we may choose to reinvest in a modernized facility that improves throughput and reliability rather than continue funding incremental upgrades to an aging asset with limited operational upside. This approach ensures we are actively managing a portfolio, not just maintaining buildings, deploying capital where it delivers the strongest long-term operational and financial performance.” 

By leveraging this disciplined, execution-focused approach to capital deployment, HOLT CAT successfully delivered a number of new ground-up facilities over the last 12 months. Two significant recent projects include the development of the company’s new dealership in Anna, Texas, and the redevelopment and modernization of its existing facility in Irving Main.  

“The Anna, Texas dealership is a ground-up development of approximately 79,000 square feet of sales, parts, and service building, designed to support rapid regional growth and increased service demand. The Anna development represents a strategic service-capacity multiplier for North Texas , increasing throughput, reducing response times, and positioning HOLT CAT to absorb multi-year regional demand growth without near-term reinvestment. The facility was engineered to expand technician capacity and parts velocity in one of Texas’ fastest-growing corridors, allowing the business to increase service throughput while preserving operational reliability. The timing of the Anna investment was deliberate. Rather than reacting to capacity constraints, the project anticipates sustained regional population and infrastructure growth, ensuring HOLT CAT remains ahead of demand rather than chasing it. Facilities like Anna are not cost centers; they are operating platforms that directly enable uptime, customer retention, and margin stability. Corporate real estate becomes a competitive advantage when capital is deployed with operational precision. Anna is part of a broader portfolio strategy that balances ground-up growth in emerging markets with reinvestment in legacy facilities. The objective is capital precision – deploying investment where it compounds operational performance over decades,” Kalinka describes. 

“At Irving Main, we completed a major redevelopment of a legacy, fully operational site. The project focused on modernizing infrastructure and reconfiguring layouts to improve throughput and reliability while maintaining uninterrupted operations, extending the useful life of the asset and improving day-to-day performance. 

“Together, these projects reflect a balanced portfolio strategy: investing in new facilities where growth demands it, while reinvesting in existing assets to maximize long-term value and operational resilience.”

This includes select ground-up developments in growth markets, strategic land acquisitions to preserve optionality, and continued reinvestment in core facilities where modernization delivers measurable operational value,” Kalinka reveals, detailing hers and HOLT Group’s plans. “Rather than pursuing volume, our emphasis is on disciplined, high-impact projects that align capital with where the business is growing and how it operates. The objective is consistency: building a portfolio that is scalable, reliable, and positioned to perform well through market cycles.
